If asynchronous inputs (via AYC) are the only option for collaboration on a decision, it is critical to level set the knowledge across all decision participants. Ask them to get together to rate two of the decision alternatives, so that the group can norm on the use of the scales and definitions and even level of description of the project being evaluated. After AYC voting is complete, it is important to come back together (for 1 – 3 hours) to discuss voting discrepancies. Running a variance report in advance, focusing on the highest weighted criteria where the votes were spread the most, makes it feasible to drive discussions in the areas that impact the model the heaviest.
